  1. Do you have historical failure data? If you have 18–24 months of sensor or maintenance log data, model training is possible. If you don't, data collection comes first and adds 3–6 months to the timeline.
  2. Which equipment failures cost you the most? Predictive maintenance ROI concentrates in high-failure-cost, high-frequency failure equipment. Identify the two or three pieces of equipment where a failure costs you the most in downtime and repair. That's where you start.
  3. Is your maintenance team involved from the beginning? The technicians who receive AI-generated work orders need to be part of the design process, not recipients of a system handed to them after build. This determines whether the system gets used or quietly ignored.
  4. What's your current OEE? The lower your OEE baseline, the larger the available gain. Facilities operating at 60–75% OEE have substantially more room than those already at 85%+. The starting point determines the ceiling.

Manufacturing AI ROI is real and documented. The Unilever data isn't an outlier.
